Most “AI agent” failures come from one mistake: giving the system too much freedom too early. A useful agent is constrained, measurable, and built around your real workflow.

This playbook outlines a safe, high-ROI path to agentic automation.

1) Define the job (one workflow, one outcome)

Start with a single workflow: lead intake, quote drafting, appointment scheduling, or support triage. Write down exactly what “done” looks like.

  • Inputs: form fields, customer messages, attachments.
  • Required outputs: structured summary, next step, and handoff.
  • Constraints: what the agent must never do (pricing promises, policy changes, etc.).

2) Pick tools and permissions (least privilege)

Tools create power—and risk. Whitelist only the actions you need at first, and avoid write-access until the workflow is stable.

Create CRM records, book calendar events, trigger follow-up sequences.

3) Build a knowledge base the agent can trust

Agents are only as good as the information they retrieve. Build a small, approved set of documents first (FAQs, services, policies) and expand later.

4) Add evaluation from day one

Create a test set of real questions and grade outputs against a rubric. Keep it simple:

  • Correctness (is it right?).
  • Completeness (did it ask for missing fields?).
  • Safety (did it avoid disallowed behaviors?).
  • Conversion (did it capture contact info and route correctly?).

5) Launch in “assist mode,” then graduate to “act mode”

Start by having the agent draft and recommend. After you trust performance, allow it to take more actions automatically.

  • Mode 1: Draft responses + summaries for a human to send.
  • Mode 2: Send responses with strict templates and limited topics.
  • Mode 3: Create CRM entries + trigger follow-ups.
  • Mode 4: Book calls (with confirmation).
